From Self-Rating to Reality — What a 360° Diagnostic Revealed Before a Single Training Session Was Designed

Every single leadership characteristic. Self-rated “Very Good.” Not one exception.

That was the first red flag in a leadership diagnostic we ran recently for the HODs of a large Indian manufacturing group — GMs, AGMs, DGMs, and functional heads across Quality, Operations, Production, Finance, HR, and more.

We didn’t start with a training calendar. We started with data — competency mapping, psychometric assessment, and a 32-item 360° feedback instrument, rated by each HOD, their peers, and their seniors.

Here’s what the diagnosis found: when self-ratings were blended with peer, senior, and team feedback, every single competency cluster came down to somewhere between 3.7 and 3.9. A consistent, real gap between how the group saw itself and how it was actually experienced.

One data point made it impossible to ignore. Emotional Intelligence & Empathy — rated “Very Good” by the group, on average, when rating itself. Rated as low as “Poor” by peers.

That single line did more to justify the program design than any needs-assessment conversation ever could.

This is the part most leadership interventions skip. We ask leaders what they think they need. We rarely measure the gap between how they see themselves and how their teams actually experience them. And that gap — not the self-report — is where real leadership development has to start.

The six-month journey that followed was built entirely around what the data named: Strategic Thinking as the clearest priority, People Connect as the strength to build on, and individually tracked development plans from week two — not week twenty.

Diagnose before you design. Let the data speak first. Everything else is a guess wearing a training calendar.
